Product Owner vs Scrum Master
Direct answer: The Product Owner is accountable for maximizing product value and for effective Product Backlog management. The Scrum Master is accountable for establishing Scrum as defined in the Scrum Guide—serving the Scrum Team and the organization. They are different accountabilities inside one Scrum Team, not two managers of the Developers.

What each is not
- Product Owner is not a project manager who assigns tasks and drives utilization.
- Scrum Master is not a people manager, secretary who only books meetings, or the person who “owns delivery” instead of the Developers.
- Neither role replaces Developer self-management of the Sprint Backlog plan.
PSM I exam traps
| Trap wording | Better Scrum direction |
|---|---|
| “The Scrum Master prioritizes the Product Backlog” | PO is accountable for backlog management; SM helps with understanding Scrum |
| “The Product Owner assigns tasks in Daily Scrum” | Daily Scrum is for Developers; plan is theirs |
| “Scrum Master decides the Sprint Goal alone” | Sprint Goal is crafted by the Scrum Team with PO proposing value direction |
| “Anyone can cancel the Sprint” | Only the Product Owner has authority to cancel |
| “SM is responsible for meeting the Definition of Done for every item personally” | DoD is the quality bar for Increments; Developers create Done work; SM helps the team improve effectiveness |
How they collaborate in events
- Sprint Planning: PO brings value/order; Developers select and plan; SM ensures Scrum is understood.
- Daily Scrum: Developers inspect progress toward the Sprint Goal; PO/SM join as Developers only if they are actively working on Sprint Backlog items.
- Sprint Review: Outcome inspected with stakeholders; backlog may be adapted.
- Sprint Retrospective: Scrum Team improves quality and effectiveness.
